A successful EOS® Integrator is not measured by how busy they are, but by how effectively they allocate their time to the highest-value responsibilities in the business. Their role is centered on execution, leadership accountability, and keeping the company moving in the right direction.
The largest portion of an Integrator’s time—approximately 30%—should be dedicated to faithfully executing the business plan and achieving or exceeding planned P&L results. This includes leading, managing, and holding the leadership team accountable for delivering on commitments, priorities, and measurable outcomes.
Around 15% of their time should focus on integrating all major operating functions of the business. This means ensuring departments like Sales, Operations, Finance, and Marketing are working together as one team, aligned around shared goals and rowing in the same direction.
Another 15% should be spent resolving issues effectively. Great Integrators are comfortable entering difficult conversations, identifying problems quickly, and solving them in a healthy and productive way. They ensure leadership teams remain functional, cohesive, and focused on progress instead of conflict.
Process discipline also matters. About 5% of time should be spent ensuring the company consistently follows its core processes and operating system. This includes reinforcing EOS® disciplines, maintaining simplicity, supporting project management, and ensuring values alignment across the organization.
Visionary alignment deserves approximately 10% of the Integrator’s focus. The Integrator must stay closely connected with the Visionary, maintain trust, and help translate ideas into practical execution. They act as the filter between vision and reality, making sure innovation becomes action instead of distraction.
Communication takes another 5%, with the Integrator responsible for ensuring key messages are clearly cascaded throughout the organization. They help keep everyone informed, connected, and aligned so there are no surprises or breakdowns in communication.
Ultimately, Integrator time allocation reflects what matters most: execution, alignment, accountability, and clarity. When time is spent in the right areas, the business gains traction, leadership becomes stronger, and the company moves forward with consistency and confidence.
